Merged Processes and Operations

Following the merger of two businesses, with two operating models and systems, one way of working needed to be created and implemented within a tight timescale.  I created the operating model for a talent consultancy business, which process mapped the stages of the delivery methodology and identified what outputs the business needed from the operating model. I worked with the IT team on detailed system requirements to support the operating model, which included scooping out and testing requirements, establishing data migration protocols.  In addition, I selected ‘super users’ from within the team to be experts and develop the practice and suppliers in the appropriate use of the operating system for their particular role. We achieved the 'go-live' date and moved to a new operating platform with zero errors, and the business users were developed so that the clients and suppliers didn’t experience any negative impact of this significant business change.

Case Study

Project Management Process Methodology

Following a period of growth, and feedback from various sources that aspects of project delivery were not always working, I decided to formalise the Proect Management Office (PMO) and to put into place a delivery methodology to manage client projects, and for the PMO to have overal responsibility for project delivery.  With a cross section of stakeholders, I facilitated a number of workshops to process map and agree the stages of managing a project, which included timescales and identifying who was accountable and / or responsible for each stage.  I incorporated all the outputs and created one methodology, I then developed the PMO so that they fully understood and bought into the process, which I then rolled out across the business.  The PMO had the accountability to ensure that all stakeholders and individuals were fulfilling their responsibilities within the process.  It also provided an opportunity to introduce many aspects of best practice, that we had not previously used, from models such as Managing Success Programmes.  The success of the methodology was evaluated within post project reviews, enabling me to change aspects as the process embed and evolved.

Case Study

Restructure and Refocus Team

Following a period of rapid growth and the formalisation of the PMO, which included ownership of client projects and delivery strategy, I needed to restructure the team to create product specialist sub-teams.  This required me to consider the business targets for each business area, the complexity of each operation and what skills and experience would be required from sub-team members.  The outcomes of which was a new set of role specifications, and the realignment of team members into specialist sub-teams (without formal consultation) who continued to develop their product knowledge and were able to step up and into a more specialist project management role to support the business.  Each sub-team became teams of between 3-5 members of project managers, co-ordinators and administrators depending on the complexity of the product specialism.
